How to Fix Gear Hunting on the 3rd Gen Tacoma

If you're here, you already know the feeling. You're rolling up a gentle grade on the highway, and the truck just cannot make up its mind. It grabs 6th, lugs for a second, drops to 4th, climbs back to 6th, then hunts for 5th again. Or you're around town, you give it a little throttle to merge, and the 3.5L just sits there thinking about it before it finally kicks down two gears and lurches forward like a Honda VTEC engine finally hitting its cam. That constant back-and-forth is what everybody calls gear hunting, and if you own a 3rd Gen Tacoma, you're all too familiar with it.

Here's the good news up front: your transmission is almost certainly fine. Gear hunting on the 3rd Gen Tacoma is not a mechanical failure. It's a Toyota calibration software problem. The fix is not a rebuild or a torque converter, it's a recalibration of the computer that decides when to shift. Let's break down what's actually happening and how to fix gear hunting on your 3rd Gen Tacoma, the right way.

What "gear hunting" actually is

Gear hunting is when the transmission can't settle on a gear and keeps shifting up and down looking for the right one. On the 2016 to 2023 Tacoma with the 6-speed automatic, it shows up most in a few spots:

  • Light throttle on a slight incline, where it bounces between 4th, 5th, and 6th
  • Cruise control on rolling hills, where it downshifts hard to hold speed
  • Around-town driving where a small throttle input gets you a big, delayed downshift
  • Anytime you've gone up in tire size and the truck feels even lazier than stock
  • Once you've hung any real weight on the truck (bumpers, skids, sliders, you know the deal)

It feels like the truck is second-guessing you. That's not in your head. It's the factory shift logic doing exactly what Toyota programmed it to do, which unfortunately is not what most of us actually want.

Why your 3rd Gen Tacoma hunts for gears in the first place

The factory tune is built for the EPA, not for you

Your ECU (the engine control unit, the computer that controls how your engine and transmission behave) ships with a very conservative calibration. That calibration is written to pass emissions and squeeze out an EPA fuel economy number, not to feel good to drive. So the transmission is programmed to upshift as early as possible and grab that tall 6th gear overdrive the second it can, because higher gear = lower RPM = a better economy number on paper.

Problem is, the 3.5L V6 (the 2GR-FKS) makes its useful torque higher up in the rev range, and at a light-throttle cruise it runs in a fuel-sipping Atkinson-cycle mode that softens up the low end even more. So the truck upshifts early into a gear it doesn't quite have the grunt to hold, the road tips uphill a hair, it runs out of torque, and it has to drop back down. Then it tries to grab the tall gear again. Up, down, up, down. That's the hunt.

Think of it like a factory tune being the rough draft, and a proper tune being the finished version. The rough draft technically runs, it just wasn't written with you, the driver, in mind.

Bigger tires make it worse, and regears only fix half the problem

Most 3rd Gens don't stay stock. The second you throw 33s or 35s on there, you've made the truck harder to get moving and effectively taller-geared, and the factory computer has no idea you did it. It's still shifting like it's on the stock 31s. That's why so many guys notice the hunting gets noticeably worse right after a lift and tire setup. If you've regeared to 4.88s, or 5.29s to get that snap back, you've fixed the mechanical side, but the stock shift points still aren't matched to your new hardware. The calibration needs to know what gears are actually installed the truck.

The fixes people try first (and what they actually do)

Manual mode, ECT PWR, and S mode

You can flip the shifter over to manual, or tap the ECT PWR button, or drop it into S and hold a gear yourself. These help in the moment. But you're basically doing the transmission's job for it on every drive, and at that point you may as well have bought a manual. The ECT PWR button just makes the throttle more aggressive and holds gears longer, it doesn't actually rewrite the shift logic. The truck still wants to hunt the second you let it go back to normal. It's a workaround, not a fix.

"Just replace the transmission"

Some folks convince themselves the trans is going bad and start pricing out a rebuild or a torque converter. Hold up. Unless you've got actual mechanical symptoms (real slipping, hard metallic clunks, fluid that smells burnt, codes thrown), gear hunting by itself is not a sign your transmission is dying. Dropping thousands of dollars on hardware to fix a software behavior is the most expensive way to solve this, and it usually doesn't even solve it, because the replacement runs the same factory calibration. Save your money.

Throttle controllers

A throttle controller like a Pedal Commander sharpens up how fast the throttle responds. It makes the initial tip-in feel more awake. They do this by intercepting the signal from your pedal before it gets to your ECU.

Let's be clear on what it does and doesn't do: it only changes throttle sensitivity. The best example I can give is the throttle device tells your ECU the pedal is pushed down 50% when it's only pushed 25%. It does not touch shift points, it does not change when the torque converter locks, and it does not stop the truck from hunting between gears. It doesn't add any actual power either. It's treating a symptom. The gear hunting lives deeper than the pedal.

The actual fix: retune the ECU

Gear hunting is a calibration problem, so the real fix is a calibration. That means an OTT (Overland Tailor Tuning) tune, which rewrites the ECU logic that's causing the hunt in the first place. Here's what the OTT calibration actually changes that's relevant to the hunt:

  • Custom upshift and downshift points. Instead of grabbing overdrive at the first opportunity, the tune sets shift points that match where the 3.5 actually makes torque, so it stops upshifting into a gear it can't hold.
  • Torque converter lockup and unlock recalibrated. The tune dials in when the converter locks and unlocks, which smooths out that busy, indecisive feeling while driving.
  • Custom throttle curves. OTT builds throttle response to your preference, so tip-in feels natural instead of laggy and then lurching forward.
  • It accounts for your actual setup. The calibration can be matched to larger tire diameters and to 4.88, or 5.29 regears, so the shift timing fits the truck you actually built, not the one that left Toyota.
  • Tow-friendly control. When you're loaded or towing, you can lock out the 6th gear overdrive through the ECT mode switch so it isn't constantly grabbing for a gear it can't pull, which is gear hunting in its most annoying form. Toyota already recommends towing in S mode and staying out of that top overdrive gear, so this lines up with how you should be towing anyway.
  • VVT-i remapping for low and mid-range torque. More usable grunt down low means the truck has less reason to downshift in the first place.

The honest part, because we don't sell hype here: a tune is not going to double your horsepower, and anyone who promises that isn't being straight with you. What it does do, and what people consistently notice most, is transform how the truck drives day to day. The hunting calms down, the downshifts stop feeling so violent, and the truck finally responds like you'd expect. For a daily-driven 3rd Gen, that drivability change is the whole point.

One honest compromise to know going in: a tune is a change from the factory calibration, so if you live somewhere with strict emissions testing, ask us first and we'll tell you straight how it applies to your situation.

Worth knowing: OTT takes this more seriously than most tuners. They're currently working to obtain a CARB EO (Executive Order) for their Stage 1 calibrations on the newer 4th Gen 2.4L trucks, which is rare in this space. That certification is specific to those newer trucks and doesn't cover the 3rd Gen, but they are working on the CARB EO for the 3rd Gen Tacomas currently.
